Snowflake is dismantling its own moat

To remain central in an open data ecosystem, Snowflake may have to weaken the lock-in that made it powerful.

Snowflake’s strategic tension is not that its business has stopped growing. It is that the choices required for its next stage of growth weaken two properties that made the original model powerful: consumption and lock-in.

Snowflake must make computation cheaper and data more open. Both moves improve the product. Both can also weaken the economics that made the platform attractive as a business.

Efficiency changes the economics

Snowflake recognizes most of its revenue as customers consume compute, storage, and data-transfer resources. This is different from a conventional subscription whose revenue is recognized evenly over time.1

The model aligns price with use, but it creates an unusual consequence. Better compression, faster processors, and compute optimization can let a customer run the same workload with fewer resources. Snowflake explicitly states that these improvements may reduce revenue unless lower costs create enough new workloads to compensate.1

Efficiency is therefore not simply a technical win. It is a bet that lower unit cost will expand total demand faster than it reduces consumption per task.

Openness changes the product

Snowflake’s earlier advantage came partly from making data feel coherent inside one managed platform. The market is now moving toward open table formats such as Apache Iceberg, where multiple engines can read and write the same data.

Snowflake is responding directly. Its platform now emphasizes Iceberg interoperability, external-engine access, and working with data without moving or duplicating it.2 This is necessary if Snowflake wants to remain useful when the customer’s data no longer belongs to a single engine.

The trade-off is equally direct. Snowflake’s annual filing says support for open data formats may reduce switching costs between Snowflake and its competitors.1

This is a transition, not a collapse

The tension should not be confused with immediate deterioration. For the fiscal year ended January 31, 2026, Snowflake reported that product revenue increased by $1.0 billion, driven primarily by increased consumption from existing customers. Net revenue retention was 125%.1

The company is still expanding. The harder question is what it must become while that expansion continues.

If data can remain in open formats and customers can choose among engines, Snowflake cannot rely only on being the place where the data lives. It has to become the place that makes heterogeneous data governed, understandable, and economical to use.

That would be a different moat. It may also be a stronger one. But Snowflake can reach it only by weakening part of the moat it already has.
